Your 12-month export, one row per earner per month: effective rate per month, rate drift, pay volatility, seasonality, concentration on top earners, near-miss clustering, threshold cliffs, the commission-vs-GP trend, and (if you include them) target attainment and paid vs calculated.
The anonymous survey of consultants and managers: 12 statements across 7 themes, 3 yes/no flags and 2 open questions. Team evidence carries 1.5× weight.
The leadership survey: process, scheme rules, attrition, governance, and the same 12 statements answered from the leadership view.
The Konquest Commission Census (2026 responses), with n shown on every benchmark. It includes agencies outside the UK.

What 12 months adds
| Measure | What we calculate | Feeds |
|---|---|---|
| Effective rate per month | Commission ÷ GP each month, firm-wide and per earner, against the census median of 15% (n=83). Drift compares the first and last 3 months. | Market competitiveness |
| Pay volatility | How much each earner's monthly pay varies around their own average, and the share of zero-pay months. | Motivation and behaviour |
| Seasonality | Each month's GP and commission as a % of an average month. | Governance and cash |
| Concentration | Share of GP from the top 20% of earners and the single biggest biller (and top 10 deals if your export is deal-level). | Retention risk |
| Near-miss clustering | Earner-months at 90–99% of target or threshold vs 100–109%, plus cliff months that earned nothing. | Motivation and behaviour |
| Commission vs GP trend | The trend in commission compared with the trend in GP across the period. | Governance and cash |
With fewer than 12 months, seasonality and trend are shown but flagged as indicative.
Each piece of evidence is scored from 0 to 10, and each dimension is the weighted average of its evidence. Survey items use a 1–5 agreement scale mapped to 0–10. Flags fire at set thresholds, for example shadow tracking above 40%, retention intent above 50% and threshold-cliff months.
The perception gap
Leaders answer the same 12 statements as their team, from the leadership view. For each theme, the gap is the leaders' score minus the team's. A gap above 1 point (on a 5-point scale) is a finding. Above 1.5, it goes in the executive summary.
Anonymity
Individual answers are never shown. A group (role, desk or tenure) appears only with 5 or more responses. Comments appear only with 5 or more responses, in random order, with emails and phone numbers removed.
What we don't do
We don't use third-party vendor statistics, and we don't produce a "leakage" number that isn't calculated from your own data. Every £ figure in the report shows its inputs.
